You looked at your bank account.
Revenue was solid. Your team showed up. No emergency spend. No crisis.
And your account was nearly empty.

The Thing Nobody Tells You About Good Revenue
You met with your accountant. She told you that you’re profitable. You just have to pay tax.
That should make sense. It doesn’t. Not when your bank account tells a completely different story.
Here’s what I know: the money isn’t gone.
It’s in your salon right now. It’s just sitting on your shelf instead of in your bank account.
One week I was on a coaching call with a salon owner running $1.5 million in revenue. Beautiful space. Loyal team. Strong reputation. The kind of salon that looks like it has everything figured out.
But she kept telling me the same thing: “I know the revenue is there, Riss. I just can’t see it in my account.”
So we sat down and looked at the numbers together.
And we found it.
$50,000.
Sitting on her shelf.
The $50K Moment
Not squandered on something exciting. Not invested in growth or marketing or a new chair.
Just sitting there.
Product the team loved but never recommended. Brands a rep convinced her to carry three years ago. Shampoos she was holding eight of, for a product that sells two a month.
$50,000 of cash.
In inventory.
I understand why it happens. The rep comes in with a great pitch. There’s an opportunity to get a brand you love into the salon. Your team gets excited about something new. And before you know it, your shelf is full and your bank account isn’t.
I’ve been there.
When my salon was just under $2 million, we had $20,000 of stock on the shelf.
And we managed it like a tight needle.
$20,000 on a $2 million salon.
So when I see a $1.5 million salon with $50,000 on the shelf, that’s not a stock problem.
That’s a cash discipline problem.
The Number That Changes Everything
The money isn’t gone. The money is trapped.
And you can get it back.
But only if you know the number.
Most salon owners I talk to cannot tell me, off the top of their head, how much stock they have on that shelf right now.
Not even a rough number.
And I don’t say that to make anyone feel bad. Because nobody ever told them to know it.
“This number matters. This is where your cash hides.”
I’m saying it now.
There’s a principle I call the magic margins. Five numbers that tell the entire story of a salon’s profitability.
Stock is one of them.
And here’s the rule: Your total stock on hand, everything sitting on your shelf right now, should represent somewhere between 1% and 3% of your annual revenue.
This is not your stock spend budget. This is not how much you spend buying stock each month.
This is the dollar value sitting on your shelf at any given time.
Two different numbers. Both matter.
But this one, the stock on hand, this is the one that hides cash.
The Math
Let’s do it together.
If your salon does $500,000 a year, you should have somewhere between $5,000 and $15,000 on that shelf.
If your salon does $1 million, somewhere between $10,000 and $30,000.
Not $50,000. Not $40,000.
That gap, between where you are and where you should be, that’s the cash.
The reason there’s a range and not a single number is that it depends on the brands you choose. A high-end brand costs more to hold. A budget brand, less.
The supplier you choose changes your number.
But the principle stays the same: if your stock is significantly above that 3% ceiling, the money isn’t gone.
It’s just stuck.
The Team Piece
Stock doesn’t sit on shelves by accident.
It sits there because the team isn’t selling it.
And the team isn’t selling it because nobody’s keeping score.
I’ve had this conversation so many times.
An owner tells me her team loves a particular product. They use it on every client. Then I ask: how much of it sold last month?
And she goes quiet.
Using a product and selling a product are not the same thing.
Liking it and recommending it are not the same thing.
If your team isn’t selling it, that’s a leadership conversation, not a product problem.
And here’s how I handled it in my own salon.
I gave my team a window. I think it was about six months. And I made it simple.
If you’re not selling it, I’m not stocking it.
I don’t care if it’s your favourite. If it’s your favourite, sell it, and I’ll keep it, because then I know it actually is your favourite.
No drama. No big announcement. Just a clear rule.
And what I found is that the team started recommending differently.
Because suddenly the shelf had stakes.
What Happens Next
Back to the salon owner.
After we found the $50,000, I set her a goal.
Get it to $20,000.
And then I asked her what she was going to do when she got there.
She didn’t say invest in equipment. She didn’t say put it back into marketing.
She said: I want a handbag.
And I said, perfect.
That’s the goal.
When you’ve been running a salon that consumes everything, and suddenly cash appears that you didn’t know you had, you deserve to feel that.
Not just see it in a spreadsheet.
Feel it.
The handbag was the win. Not the number.
She hit $20,000.
The handbag happened.
She knew how to look at the number. She knew what it meant. And she knew she could move it.
The One Move
So here’s what I want you to do after this episode.
One thing. That’s it.
Find out your number.
Not a percentage. Not an estimate.
The actual dollar figure sitting on your shelf right now.
If you’ve got software, run the report. If you don’t, do a stocktake. If neither of those is happening today, book it in your calendar this week.
And when you have the number, ask yourself two questions.
One: is it within 1 to 3% of my annual revenue?
Two: if not, what would it mean for my business if I got it there?
That’s where the conversation starts.
